Abstract
Unlike most other Internet platfroms, ZBJ.COM, which was set up in 2006, grew up not by burning cash, but by taking ten iterative actions during the previous eleven years. Its business model had undergone two changes during this period, from charging a certain rate on the turnover of its buyers and sellers as commision to no fee, and then from no fee back to charging commisions again. The reason ZBJ.COM changed its business model in this way was that it had a strong desire to rapidly expand its size and improve the overall performance of the platfrom. In addition, Mingyue Zhu, the founder of ZBJ.COM, had changed the positioning for the platform in July 2017, planning to build the platform not only as a business service mediation platform but as a full-service sharing platfrom for trained personnel. To support this new positioning, ZBJ.COM developed its offline business by entering into 35 Zwork parks to provide various services for the buyers and sellers there. When it added offline business, it had to face the associated challenges: how should it manage the new offline business? How should it integrate the online and offline businesses? Meanwhile, after it changed its business model to start charging commisions again, it also had to deal with its customers’ bypassing the platform in their trading.
